What we did
- Shortlisted 28 textured-hair creators and hired 11 across three tiers: 1 macro, 4 mid-tier and 6 micro.
- Published 29 organic posts on TikTok, Instagram and YouTube in two waves across five months.
- Put paid media only behind content that had already proven itself, with every channel pointing to one shoppable Social Hub.
What worked
- Every paid channel beat its benchmark: TikTok Ads click-through 11.85% against 9.0%, Meta 7.66% against 6.5%, Narrative Stories 2.04% against 0.40%.
- 3.24x earned media return on creator fees, and cost per engagement 51% below the South African benchmark.
- The hub held people: 30,614 users at an 18.05% engagement rate, against an industry norm of 2 to 5%.
What we would change
- TikTok organic engagement came in at 3.79% against a 4.0% norm. Routine content needs educational and seasonal series beside it.
- Only 192 Shop Now clicks from 30,614 hub users. The retail hand-off needs a stronger offer and a product tag on every video.
- Move the mix to 60% micro, 30% mid-tier, 10% macro, and boost any post above 5% engagement within 48 hours.

What the numbers said we should change
The paid layer beat every benchmark; the organic layer told us where the next flight should be different.
Micro creators delivered engagement at a fraction of the macro tier’s cost, so the recommended mix moves to 60% micro, 30% mid-tier, 10% macro.
UnxleSam’s “afro feeling itchy” TikTok hit 20.97% CTR as an ad. Next time: boost any post over 5% engagement within 48 hours, TikTok first.
3.79% against a 4.0% norm: good, not great. The routine-only content mix needs educational and seasonal series alongside it.

Make the protective-styles range the one people reach for on wash day
Cantu is a global textured-hair brand; in South Africa it competes in a crowded aisle where braids, weaves, wigs and locs each have their own rituals and their own creators. Sunpac wanted the Protective Styles range shown inside those rituals (night routines, braid refreshes, synthetic-hair care) by people the audience already trusts.
The design had to be efficient: creator content first, then paid media only behind what had already proven itself, with every channel pointing to a single shoppable destination.

Routines, not adverts

Nadia Nakai brought 7.19 million followers and celebrity credibility; the Shasha Twins, Ntsako, Thokozani and Simphiwe brought the routines people actually copy: stretching 4C hair with heat, removing product build-up, a night-time weave routine, an afro that “feels itchy”.

1Identify
Client ask: creator identification
We shortlisted 28 South African textured-hair creators and deliberately built a three-tier mix: one macro voice for credibility and scale, four mid-tier creators for the best ratio of reach to cost, and six micro creators whose audiences copy what they see. Each was searched and vetted inside the campaign, and the “Hired” badge in the pipeline marks the eleven who were contracted.

2Manage
Client ask: creator management
Twenty-seven deliverables were planned as post drafts across TikTok, Instagram and YouTube and moved through review (creator draft, Tribeez review, client review, published) with payments logged against the creator record. A two-wave structure (Group 1 in July, Group 2 from August) kept fresh content flowing across the five months rather than front-loading it.

Twenty-nine organic posts went live. TikTok did the heavy lifting (78% of all organic engagement at a 3.79% engagement rate), with Instagram Reels adding reach and YouTube a long-form how-to. Every piece was licensed for reuse in ads and on the hub, so one routine worked three times.
4Amplify and track
Client ask: performance tracking
Organic performance was tracked live per platform, content type and creator, and the winners were pushed into three paid channels: creator-handle boosts on TikTok, three segmented Meta campaigns (core 18 to 45 haircare audience, website retargeting, and a creative test cell), and Narrative Stories: a full-screen, interactive display format on premium publisher sites, built around Nadia Nakai’s content with polls and swipe-to-tips.


5Convert
Client ask: the journey through to conversion
Every channel (organic links, TikTok and Meta ads, Narrative Stories) pointed to one place: a Sauce-powered Social Hub, “Real People, Real Results”, that gathers all the campaign’s creator videos into a shoppable, video-first microsite with a Shop Now path to retail. That gave the client a single funnel to read, measured with a Google Analytics pixel rather than platform-reported estimates.
